Commercial roofs are built to be durable — but durable doesn’t mean indestructible. Flat and low-slope systems in particular are prone to damage that isn’t visible from the ground, which means many building owners and property managers don’t know there’s a problem until water is actively coming through the ceiling.
Catching commercial roof damage early is almost always cheaper than dealing with it after it has progressed. Here’s what to look for.
1. Water Stains on Interior Ceilings or Walls
This is the most obvious sign — and unfortunately, by the time it appears, the damage has usually been developing for a while. Water staining on ceiling tiles, drywall, or insulation indicates that moisture is penetrating the roof membrane and working its way into the building envelope.
Don’t assume a small stain is a small problem. Water travels horizontally through insulation before dripping down, meaning the entry point on the roof can be several feet away from where you see the stain inside. If you notice interior water damage, schedule a commercial roof inspection immediately — don’t wait for the next rain event to confirm it’s worsening.
2. Ponding Water on the Roof Surface
Flat and low-slope commercial roofs are designed to shed water, but drainage systems can fail or become clogged, leaving water standing on the surface 48 hours or more after a rain event. This is called ponding, and it significantly accelerates membrane deterioration.
Prolonged ponding adds structural load to the roof deck and creates an environment where algae, moss, and microbial growth break down roofing materials faster. It’s also a common precursor to commercial roof leaks.
If you can access your roof safely, check the low points and drainage areas after rain. If water is consistently pooling, your drain system needs attention — and the membrane beneath those pools should be assessed.
3. Visible Membrane Blistering, Cracking, or Shrinkage
On TPO, EPDM, and modified bitumen systems, the membrane itself will show physical signs of stress when it has been compromised. Look for:
- Blistering or bubbling — air or moisture trapped beneath the membrane
- Cracking or splitting — especially at seams, around penetrations, and near the edges of the roof
- Shrinkage — when the membrane pulls away from walls, curbs, or flashings, creating gaps where water can enter
Colorado’s climate — with extreme UV exposure, wide temperature swings, and frequent hail — puts commercial roof membranes under significant stress. These issues don’t fix themselves. Left unaddressed, membrane failures lead to full commercial roof replacement far sooner than the system’s designed lifespan.
4. Damaged or Deteriorated Flashing
Flashing is the metal or membrane material that seals the transitions between your roof surface and vertical elements like walls, HVAC curbs, vents, skylights, and parapets. It is among the most common entry points for water on commercial buildings.
Signs of flashing failure include rust, separation from the substrate, lifting at the edges, and visible gaps or cracks at seams. Flashing problems can often be addressed with targeted commercial roof repair before they escalate to larger structural moisture issues.
5. Rising Energy Costs Without Another Explanation
A less obvious but meaningful sign of roof damage is a sudden or gradual increase in heating or cooling costs. When roof insulation becomes saturated with moisture, it loses its R-value and your HVAC system has to work harder to maintain interior temperatures.
If your utility bills have climbed and you can’t attribute it to equipment changes or occupancy shifts, the roof’s insulation layer may be compromised. A commercial roof inspection can include thermal imaging to identify wet insulation before it becomes a visible leak.
6. Hail or Storm Damage After a Weather Event
Denver’s hail season produces some of the most damaging storms in the country. After any significant hail event, a commercial roof should be inspected — even if there are no visible signs of interior damage yet.
Hail damage to membrane roofing systems often isn’t apparent from the ground or during casual observation. Impact points can compromise the membrane in ways that don’t leak immediately but deteriorate rapidly over the following months.
